Have you lubed up all the moving parts, they do tend to bind up. If you unhook the motor, does it run in sync with the other headlight?

I did the same thing with the holes, made some plastic inserts and mounted inside the missing screwholes. As for cracks....reinforce the back and glue, sand and perhaps repaint.

Can you wedge a block of wood between the crank and block to prevent the whole lot turning? Shouldn't damage anything.
